The help center was updated the same week. The announcement went out to the team. Everyone acknowledged it.
Three months later, a customer emails asking what's included in the Starter plan. Your support agent — hired in November, sharp, well-meaning — writes back with the old plan details. The price is wrong. One feature that was moved to Pro is described as included. The customer quotes the email when they upgrade and find a discrepancy.
Nobody lied. Nobody was careless. The agent wrote from memory, and memory hadn't caught up.
The knowledge lag problem
Product changes faster than people internalize it. Pricing gets restructured. Features move between tiers. Limits change. A plan that was accurate six months ago has two or three details that no longer apply.
Most support teams handle this through training and documentation: update the help center, announce the change, update the onboarding materials. That covers the moment of change. It doesn't cover the six agents who joined before the change and now carry a slightly outdated mental model they've never been prompted to revisit.
And it doesn't cover the moment an email arrives. At that moment, the agent isn't searching the help center. They're writing. Their working knowledge is whatever they remember — which is a blend of what they learned at onboarding, what they've written a hundred times before, and what they vaguely recall from the last product update announcement.
For familiar questions, that works fine. For questions that touch the specific detail that changed three months ago, it doesn't.
Why this is harder than it looks to fix
The instinct is to say "agents should check before they reply." Most do, most of the time. The problem is that checking requires knowing you need to check.
An agent who learned the Starter plan at onboarding and has answered questions about it correctly dozens of times has no reason to think their mental model is wrong. The error isn't overconfidence — it's that the signal that something has changed never reached them at the moment they needed it.
This is the knowledge lag: the gap between when documentation is updated and when that update is actually reflected in what agents write. In fast-moving companies, that gap is always nonzero. The question is how wide it gets and what it costs when it does.
The cost isn't always visible. A customer who gets slightly wrong information may not catch it. They may just proceed on incorrect assumptions. The error surfaces later — at upgrade, at renewal, at the moment they try to use a feature they believe is included. By then, the conversation is harder and the trust gap is wider.
The contrast
A customer emails: "Can you confirm what's included in the Starter plan and whether the API is available on it?"
Agent writing from memory (pre-January pricing):
"The Starter plan is $19/month and includes up to 3 users, core features, and email support. The API is available on all plans."
Confident. Helpful. Wrong on the price, wrong on the API access.

What grounding does that training can't
Training is a one-time event. Documentation is a static resource. Neither intervenes at the moment the email is being written.
