AI Email Security Checklist: 12 Questions to Ask Before Connecting AI to Your Team's Gmail

Right now, someone on your team is probably pasting customer emails into ChatGPT. Or they've installed a free "AI reply" Chrome extension built by a developer nobody's ever heard of, with a privacy policy that amounts to a shrug.

Shadow AI is already in your inbox. The question isn't whether your team will use AI for email — they already are. The question is whether you'll evaluate and deploy something secure, or keep pretending the problem doesn't exist.

Here's the checklist I wish every IT leader would run through before approving any tool that reads email, drafts replies, or connects to internal knowledge sources.

A heads-up: this piece focuses on Gmail and Google Workspace, since that's what we know best. The principles apply broadly, but the specifics lean Google.

Why email AI needs its own security review

Email contains customer data, pricing, contracts, HR discussions, and the context behind decisions your company hasn't announced yet. The moment you connect an AI system to inboxes, you're not evaluating a productivity app. You're evaluating a system with access to some of your most sensitive operational data.

Here's a scenario that keeps security teams up at night: an employee connects a shared Google Drive folder containing board materials to their AI email tool. The tool indexes everything. Now every sales rep's draft replies can pull from board-level financial projections. Nobody intended that. It happened because nobody asked the right questions.

Questions 7 through 9 are where most vendors fall short. But start from the top.

The 12 questions

1. Does the tool send emails automatically, or only create drafts?

If a tool can auto-send, a hallucinated refund policy goes straight to the customer without review. The risk profile changes immediately.

Ask whether the system ever auto-sends messages, whether admins can disable automation globally, and whether there are different rules for internal vs. external recipients.

One nuance worth acknowledging: some teams genuinely want auto-send for low-risk internal messages like meeting confirmations. That's a legitimate choice — but it should be a deliberate one, not a default.

2. Is customer data used to train models?

You need a direct answer. Not "we take privacy seriously." A specific answer: does any email content train foundation models or fine-tune shared models? Are there opt-in vs. opt-out controls? Do subprocessors have separate data-use policies?

We made the decision early not to train on customer data. Not every vendor will make the same call, but you should know which call they made. If the answer is vague, keep digging.

3. How does the product handle PII and sensitive content?

Inboxes are full of unredacted SSNs, plaintext credit card numbers in legacy support tickets, and confidential discussions that were never meant for an LLM.

But here's the honest truth: no PII detection system catches everything. Ask whether the system uses regex or NLP to strip standard PII before it hits the model, and — critically — what the fallback is when something slips through. The best vendors offer defense-in-depth: pre-processing redaction combined with zero-data-retention agreements with their LLM providers.

4. What Google Workspace OAuth permissions does the tool request?

Some tools ask for broad mailbox access when they only need a subset. Understand exactly what permissions are being granted and whether the vendor follows least-privilege design. Does the tool need read, compose, modify, or send permissions? Can access be revoked cleanly at the user or admin level? How are OAuth tokens stored and protected?

A secure setup should be transparent about why each permission exists.

5. How is data encrypted in transit and at rest?

This is table stakes. Ask for specifics: encryption standards, key management, per-customer data segmentation, backup encryption. If a vendor can't answer these clearly, that tells you something.

6. How is data isolated between users, teams, and tenants?

Multi-tenant AI systems create a real concern: context bleed. One user's documents or prompts influencing another user's drafts. This matters most when the tool connects both inboxes and knowledge bases.

Red flag: the vendor can't explain how retrieval is scoped per user and team. Green flag: per-user isolation with workspace-level controls on shared knowledge sources.

7. What knowledge sources can be connected — and how are they governed?

This is where the surface area expands fast. Every Google Drive folder, Notion workspace, or CRM connection is a new vector for data exposure.

Ask whether admins can allowlist or block specific integrations, whether access permissions are inherited from the source system, and whether documents can be removed from the index immediately. A tool may be locked down at the inbox layer and wide open once employees start connecting knowledge sources.

8. Are replies grounded in approved sources — and can users verify them?

This is the question that separates generic AI from systems built for business communication.

A draft that sounds polished but invents a non-existent 99.99% uptime SLA, promises a feature that isn't on the roadmap, or hallucinates a custom pricing tier creates immediate legal exposure. A safer system grounds replies in approved knowledge and cites its sources so users can click through and verify before sending.

Ask how the vendor reduces hallucinations and what happens when no reliable source is found. Source visibility is a security feature, not a nice-to-have.

9. What guardrails exist before a draft is approved?

Security isn't only about preventing external breaches. It's about catching preventable mistakes before they leave the company.

Does the system verify that all sender questions were answered? Can it detect references to missing attachments? Does it scan for sensitive data in outbound drafts? The more email volume your team handles, the more these pre-send checks matter.

10. What logging, audit, and admin controls are available?

If something goes wrong, can you investigate it? IT teams need admin dashboards, audit trails for logins and key actions, and visibility into which integrations were connected. Ask whether provisioning and deprovisioning are supported, and whether teams can export logs for compliance workflows.

You don't need every control on day one. But you need a clear picture of what exists today versus what's on the roadmap.

11. What security certifications are real today — not aspirational?

"SOC 2 ready" means a vendor thinks they could pass. It doesn't mean anyone has checked. There's a meaningful difference between that, "SOC 2 in progress," and "SOC 2 certified."

Ask what's completed, what's in progress, and whether documentation is available under NDA. We're transparent about where we are in this process. You should expect the same from any vendor you evaluate.

12. What is the offboarding and incident response process?

How quickly can access be revoked? What happens to indexed data after disconnect? Can customer data be deleted on request? What's the incident notification timeline?

A vendor may look great during onboarding and create real headaches during offboarding if deletion, token revocation, and data lifecycle controls are unclear.

How to compare vendors

If you're evaluating multiple tools, compare across four areas:

Data handling — Training policy, PII redaction approach, encryption, retention and deletion
Access control — OAuth scopes, admin governance, integration permissions, tenant isolation
Output safety — Draft-only vs. auto-send, source citations, hallucination controls, pre-send checks
Operational maturity — Audit trails, incident response, security documentation, certification status

For each area, ask: can the vendor give specific answers, or do they default to "enterprise-grade security" and hope you stop asking?
